Every experienced FBA seller knows the same truth: Q4 revenue is not created in November — it is created in the months before. Amazon's inbound cutoffs, FC congestion, and carrier capacity tighten every year, and 2026 is shaping up to be no exception. If your inventory is not prepped, labeled, and in FCs by early October, you are effectively competing for scraps while better-prepared sellers capture the Buy Box on high-velocity SKUs.
Start by mapping your critical dates backward from Black Friday. Work with your prep partner to confirm weekly throughput capacity in September and October — not just average turnaround, but peak-week surge capacity. A prep center that handles 5,000 units/week in August may only guarantee 3,000/week in October when every seller in North America is shipping at once. Build a buffer of at least two weeks between your target FC arrival date and Amazon's published inbound deadlines.
Segment your catalog into tiers. Tier 1 SKUs — your top 20% by revenue — should be fully stocked at Amazon FCs by mid-September. Tier 2 can follow by early October. Long-tail and experimental SKUs should either be deprioritized or sent via slower, cheaper lanes. The cost of missing a Tier 1 restock during Q4 far exceeds the savings from delaying a Tier 3 shipment.

Finally, coordinate with your 3PL on communication cadence. Weekly inventory reports, inbound shipment tracking, and a shared Q4 escalation channel can prevent small delays from becoming stockouts. Sellers who treat prep as a strategic function — not a back-office chore — consistently outperform those who scramble in October.
